9 September 2026The team knows where the awkward buttons are. It also knows how to complete a sale, find a returning buyer and recover a document. Replacing the system changes both the frustrating parts and the familiar working habits.
Start by describing what already works. That is not an argument against change. It prevents the replacement brief from losing useful behaviour simply because it was never written down.
Watch the workarounds carefully
A parallel spreadsheet may reveal a missing view. A private note may reveal that shared records are hard to trust. A broker’s saved document folder may reveal that the software does not make approved versions easy to find. Each workaround deserves a specific question.
Some problems can be addressed inside the existing system. Others reflect a structure that does not fit the brokerage’s relationships. Separate those possibilities before deciding that the whole application must be replaced.
Write down the useful exceptions
A buyer changes their email address. A colleague takes over an enquiry. A listing is withdrawn but its history is still needed. Ask staff to demonstrate how they handle these cases today. The next system should have an understandable way to complete the relevant work, even if the screens differ.
- What must the team be able to do on the first working day?
- Which records and relationships must move?
- Who reviews the imported examples?
- How are enquiries handled during the changeover?
- Where does staff feedback go after launch?
Compare the transition as well as the destination
A promising demonstration is not a migration plan. Include the working changeover, training examples and ownership of the new system in the scope. Check a representative record from the old source through to a completed task in the replacement.
